Measure more than AI calls

Put completed work, human effort and usage cost on the same acceptance sheet.

01 / Fix the baseline and sample

Compare similar tasks before and during a pilot. Record volume, complexity and people involved. Do not attribute ordinary business variation to AI.

02 / Count useful results

Track accepted drafts, resolved blockers and completed follow-ups, alongside false alerts, rework and failures. Sending a reminder is not resolving a business problem.

03 / Decide whether to expand

Include software, integration, implementation, adoption effort and model usage. Expand only when the next team has the data and a defensible value case.
